The Challenge

Gloucestershire Wildlife Trust (GWT) is a charitable organisation with around 100 staff, an annual turnover of £5 million, and responsibility for delivering approximately 40 projects. Historically, the Trust focused on wildlife reserves and conservation activity. Following a refreshed strategy, GWT set out to deliver larger, landscape‑scale initiatives designed to generate greater societal impact.

This shift identified a number of organisational challenges. GWT needed stronger project management capability to manage larger initiatives and coordinate activity across teams. 

Processes were inconsistent and insufficiently aligned to strategic objectives, while difficulties with financial management, resource planning, and role clarity created additional challenges. The shift brought focus to staff and their capability to deliver more complex projects , and GWTs ability to plan confidently, secure funding, and demonstrate impact.

Recognising these constraints, the CEO engaged Confluity to improve project delivery through the creation of a Project Management Framework (PMF), with the aim of strengthening capability, governance, and outcomes across the organisation.

The Solution

Confluity designed and delivered an integrated solution that combined multiple proven frameworks into a single, coherent way of working. Praxis Framework was selected as the primary delivery structure for the PMF project, implemented using Confluity’s Deliver a Project model. The solution integrated frameworks including Business Integrated Governance (BIG), and PRINCE2 P3O.

Praxis provided GWTs end‑to‑end project delivery process, with its four phases: Identification, Definition, Delivery, and Closure.

During the Identification phase, Confluity worked with GWT to clarify challenges and opportunities, produce a concept blueprint, and secure approval to proceed. Structured consulting techniques, portfolio assessment, benchmarking, and hypothesis‑driven analysis identified maturity gaps and established a clear case for improvement. BIG principles were used to establish a Project Board, while P3O tools informed the initial PMO design.

In the Definition phase, the concept was proven in practice. Processes and tools were co‑created with staff, tested through a pilot, and refined through regular learning reviews. Praxis templates supported the development of a business case, while Praxis Foundation training was delivered to managers and staff, including the CEO.

The Delivery phase focused on scaling the approach across the organisation. Teams adopted the PMF and PMO services incrementally, allowing learning to be captured and delivery speed to increase as confidence grew. Throughout, frameworks were applied pragmatically to ensure the solution remained relevant to GWT’s culture, people, and strategic goals.

The Impact

The benefits identified by GWT associated with the work included:

The immediate changes and outcomes achieved for GWT, thanks to the PMF, are:

  • Strengthened project capability, enabling the Trust to deliver larger initiatives with greater impact on nature’s recovery.
  • Improved governance and planning support stronger social and economic value through enhanced community engagement.
  • Staff benefiting from greater role clarity, support, and confidence, contributing to higher morale and lower turnover.

From an organisational perspective, GWT is better positioned to secure funding, manage risk, and sustain growth. Improved resilience allows the Trust to plan and deliver complex projects more effectively, while clearer links between strategy, outcomes, and delivery support long‑term capability development.

The approach also established a repeatable model for training and development, enabling GWT to continue maturing its capability beyond the initial implementation.

Conclusion

At its core, this work focused on people adopting a new and more effective way of working. Early engagement, practical training, and visible leadership support were central to building trust and buy‑in across the organisation.

By applying Praxis as a unifying delivery framework and integrating it with complementary approaches such as BIG, Deliver a Project, and P3O, GWT created a practical, scalable foundation for project delivery. 

The result is improved alignment between strategy and delivery, stronger governance, and a sustainable increase in organisational maturity.

This case demonstrates how combining frameworks in a coherent, people‑centred way can enable organisations to deliver greater value and impact, not just through better projects, but through lasting capability improvement.
